How we built a global R&D capability framework of a MedTech company to align learning investments with future business needs.
Initial Situation
A global leader in gastrointestinal endoscopic medical technology was facing a challenge shared by many innovation-driven organizations: Rapid technological advances, increasing regulatory requirements and evolving customer expectations continuously reshaped the capabilities required across its international R&D divison.
Learning initiatives already existed across different functions and regions. However, they had evolved over time without a common strategic direction.
Challenge
The challenge was to enable better capability decisions across the international R&D division.
Regional teams, technical experts and global stakeholders all recognized the need to strengthen future capabilities. What was missing was a shared understanding of which capabilities would become strategically important, how they should be assessed and where development investments would create the greatest value.
Without this common perspective, learning decisions remained largely decentralized and difficult to align with the organization’s long-term strategy.
Solution
Rather than starting with predefined competency models, the project began by creating a shared understanding across the international R&D division.
Through interviews with technical experts, workshops with managers, discussions with global and regional stakeholders, and continuous dialogue across functions, countries and leadership levels, future capability requirements gradually became visible.
Instead of asking „Which training courses do we need?“ the project focused on a different question: „Which capabilities will determine our future success, and how can we make consistent decisions about developing them?“
The framework was the result of creating a shared understanding across leadership, technical experts and global stakeholders.
Based on these insights, a common decision framework was developed that linked business strategy, future capability priorities and learning investments.
This decision framework was translated into:
- an division-wide R&D capability architecture covering all major technical disciplines,
- clearly defined capability levels and development paths,
- a structured R&D academy,
- aligned learning portfolios and development roadmaps,
- and a common language for discussing capability development across the international division.
Results
The organization established a shared foundation for discussing future capability requirements across its international R&D division.
Leadership gained greater transparency regarding strategic capability priorities, enabling more consistent development decisions and better alignment of learning investments across technical disciplines.
Instead of focusing primarily on individual training requests, discussions increasingly centered on future capabilities, organizational readiness and long-term business needs.
