Project Recovery

We get stalled projects back on track

Project Boost is viadoo’s recovery offer for complex projects and programs that have lost momentum. When decisions are delayed, interfaces remain unclear, resources are overloaded, priorities compete and communication creates more noise than clarity, projects therefore do not need another layer of reporting — they need a focused operating system for recovery.

viadoo helps organizations stabilize the situation, identify the real blockers and bring leadership, teams and stakeholders back into a shared steering mode. To achieve this, we combine rapid diagnosis, pragmatic re-baselining, governance design, portfolio focus, process clarity and communication under pressure. As a result, people can manage interfaces more actively, knowing clearly who is responsible for what, and can make faster decisions. In the end, teams can return from escalation mode to delivery mode.

Our proven approach in project recovery

viadoo brings hands-on experience in helping organizations regain control in complex transformation, integration and recovery situations. In many cases, projects get stalled because leadership structures, decision routines, interfaces, processes and communication no longer match the complexity of the task. Therefore, our approach is practical, structured and intervention-oriented: we create transparency, facilitate critical decisions, clarify ownership and establish routines that keep progress visible and accountable.

Recovery-first mindset — We stabilize before we optimize — with a clear focus on immediate blockers, decisions and delivery risks.

Governance that works under pressure — We define decision rights, escalation paths and board routines that create speed without losing control.

Interface and process clarity — We make critical handovers, dependencies and acceptance criteria explicit, reducing rework and late surprises.

Leadership alignment — We support executives, line managers and project leaders in resolving conflicts and communicating with one voice.

Actionable deliverables — Control Room Boards, Decision Playbooks, Issue Logs, Action Trackers, RACI matrices and re-baseline documents are built for daily use.

Our four-step model

In project recovery, speed is of the essence. That’s why we’ve developed a four-step model for getting projects and programs back on track. As a rule, we designed it to take about 90 days. While the first three steps build on one another, communication is a continuous process from start to finish.

1. „Stop the bleeding“ Sprint

viadoo quickly identifies the real blockers — delayed decisions, unclear interfaces, overloaded resources, quality issues or supplier disruptions — and turns them into a prioritized recovery agenda. Then, we create a realistic Re-Baseline for scope, timeline, capacity and risks.

The result: teams regain orientation, leadership regains control, and the project moves its first step from firefighting back to focused execution.

2. Governance Design

viadoo designs lean governance structures that define who decides what, based on which evidence, within which timeframe. In addition, we clarify decision rights, escalation paths, board structures and responsibilities — including the tension between line organization and project or program organization.

The result: fewer meetings, stronger mandates, faster decisions and a transparent audit trail.

3. Portfolio & Process Management

viadoo builds practical Portfolio Boards for clear prioritization and develops lean process maps that reveal bottlenecks, handover issues and rework loops. This matters because projects stall when too many initiatives compete for the same resources and dependencies remain invisible.

The result: better focus, fewer bottlenecks, more reliable delivery and a process setup that supports progress instead of slowing it down.

4. Communication

viadoo establishes a single source of truth for status, risks, decisions, blockers and next actions. At the same time, we help leadership communicate clearly under pressure to teams, line managers, executives, suppliers and other key stakeholders. This way, different stakeholders work with one versions of reality.

The result: less confusion, stronger alignment and renewed confidence to move from escalation mode back into delivery mode.

Frequently asked questions

Project management keeps a project planned, coordinated and on track. However, a project needs recovery when people stay busy, teams produce reports and meetings fill the calendar — but leaders do not make decisions, teams do not clarify interfaces, too many priorities overload resources, and the project keeps drifting despite “normal” management effort. From a project manager’s perspective, this often feels like “everything is being tracked, but nothing really moves.” From a C-level perspective, it means delivery risk is increasing while management confidence is decreasing.

Because an update usually changes the plan, while a stalled project often needs the system behind the plan to change. By contrast, a re-baseline goes deeper. It creates a new, agreed foundation for scope, timeline, capacity, risks, dependencies and decision needs. It clarifies what is still realistic, what leaders must stop or defer, which resources the organization can actually provide and which risks teams must actively accept or mitigate. For project managers, this creates a plan they can steer against. For executives, it creates a credible basis for decisions.

viadoo makes decision-making explicit. We define decision rights, required evidence, escalation criteria, decision deadlines and the right governance body for each decision type. Teams use Decision Playbooks and Decision Logs to make decisions faster, document them clearly and keep them traceable. This is especially valuable when line organization and project organization have competing priorities.

In complex projects, many delays happen at the boundaries: between functions, suppliers, systems, workstreams or decision levels. Interfaces are often where assumptions differ, requirements are incomplete and accountability becomes blurred. viadoo treats interfaces as a core recovery lever. We clarify who delivers what to whom, by when, in which format and with which acceptance criteria. This reduces integration surprises, handover friction and rework — and gives project managers a much stronger grip on delivery risk.

In stalled projects, communication often becomes fragmented: different stakeholders work with different versions of the truth. viadoo helps establish a single source of truth for status, blockers, risks, decisions and next actions. In addition, we help leaders communicate clearly under pressure: what has changed, what they will prioritize, what they will stop and what they expect from each stakeholder group.
